Three Shifts to Lead Calmly when Things get Heated🔥

There’s that email again.

The one that makes your blood pressure rise.

You see the name in your inbox and already your jaw tightens. You open it, and sure enough… same tone, same curtness, same disregard. Ugh! 😤

Your fingers are on the keyboard before you’ve even finished reading. You know exactly what you want to say.

Sound familiar? 🤔

A client of mine lived this almost daily. A peer of his had a habit of firing off blunt, cold one-liners, and every single one landed like a small provocation.

The relationship was strained, the emails were short, and my client had had enough.

So, he did what felt natural: he snapped back. Fast. Sharp.

A reply designed to put the other person in their place.

“I just want him to be more respectful,” he told me. “Is that too much to ask?”

I didn’t disagree with him. But I asked one question instead: Who’s setting the pace of this dialogue?

He paused. He already knew the answer.

 

Here’s the trap:

When we feel provoked, even mildly, our nervous system doesn’t distinguish between a curt email and a genuine threat. The body responds the same way: pulse up, thinking narrows, and the urge to respond becomes almost physical.

For high-performers especially, that response often looks like competence.

A sharp, well-crafted reply feels like taking control.

But it isn’t control.

It’s a reaction dressed up as confidence. And I’ve fallen into it myself more times than I’d like to admit.

 

Here’s the truth:

Your emotions in these moments aren’t the problem, they’re information. The irritation, the tightening chest, the urge to fire back… that’s your nervous system flagging that something feels threatening. That signal is valid.

What you do with it though, is the leadership moment.

The most trusted leaders aren’t the ones who feel nothing. They’re the ones who feel it fully. And still choose how they show up.

That gap between the trigger and the response? That’s where your influence lives.

When you learn to notice what’s happening inside you before you act, you stop being managed by the moment and you start leading it.

 

The shift successful leaders make:

From → reacting like someone who’s been wronged
To → responding like someone who’s in charge

 

From → a fast reply that feels good
To → a deliberate one that does good

 

From → looking outward to assign blame
To → looking inward to find clarity

(and accepting the things that you can not change)

 

When I worked with my client on this, I didn’t give him a script. I gave him a walk.

Literally.

The next time that peer’s name showed up in his inbox, I asked him to step away from his desk, go outside, and think before replying.

Not to avoid the situation. But to lead it.

To decide, with a clear head, what outcome he actually wanted from the exchange and who he wanted to be in it.

That walk changed the dynamic. Not because the other manager suddenly became warmer.

But because my client stopped handing over his power with every rapid-fire reply.

 

The next time that email lands in your inbox… ✉️

Respond like someone who’s in charge. Step away before you type a single word. Take a breath, go for a walk, give yourself the space to think. Your first reaction belongs to your nervous system – your response belongs to you.

Choose a reply that does good, not just one that feels good. A fast, cutting reply might feel satisfying in the moment. It won’t build your influence. Ask yourself: what response moves this forward and reflects the leader I want to be?

Look inward before you look outward. Before you ask why they always do this, ask what it is in you that keeps responding so strongly. That’s not a weakness. That’s the work. And it’s where your greatest leadership growth lives.
